Teams: design before dynamics
Introduced| English | Meaning |
|---|---|
| psychological safety | the shared belief that the team is safe for candour and mistakes |
| social loafing/ˈsəʊʃl ˈləʊfɪŋ/ | people putting in less effort when their contribution is not identifiable |
The rush is won as a system
- Eight people staff the Saturday; the network they form decides before the first ticket prints. 18 of 28 possible links are active (density 0.64) — and both pass-critical links (host–cook, host–sous) run through ONE person.
- That bridge is a single point of failure wearing a smile.
Read the network
- Density = active links ÷ possible links: 18/28 = 0.64 ✓. The host carries both pass-critical links: when he takes a festival off, the pass loses coordination and nine orders mis-route.
- Fix: cross-train one waiter and one cook as a second pass-pair — density to 20/28 = 0.71, redundancy like any infrastructure.
18 active links of 28 possible. The density, to two decimals?

$18/28 = 0.643$ - and after cross-training adds two links: $20/28 = 0.71$.
The bridge person takes a festival off; nine orders mis-route. The fix is:

Networks are infrastructure: single points of failure need redundancy, not heroics. Two links more and the rush survives an absence.
Voices are the safety metric
- Twelve pre-service meetings, three voices in eight of them: 25% speaking, 75% silence. Psychological safety 心理安全 is the shared belief that raising problems is safe — measured in voices, not vibes.
- The round-robin ("each name, one blocker, thirty seconds") took voices to 7 of 8 — and stock-outs fell 3 → 1 a month. The social loafing 社会惰化 fix (identifiable contribution) IS the safety intervention.
Design fix or people fix?
Route team problems to network, role or safety designs - and resist the personality diagnosis.
Voices rose from 3 of 12 meetings to 7 of 8. The participation rate before, in %?

Only 25% of the crew ever spoke; the round-robin made speaking routine - and stock-outs fell 3 to 1. Safety is measured in voices.
Social loafing fades when:

Identifiability is the cure - and the same structure (each name, one blocker) carries the safety intervention. One design, two wins.
A team that never disagrees is psychologically safe.

Silence can be fear wearing agreement. Safe teams disagree out loud - count the voices, then the objections raised early.
Project Aristotle's strongest single predictor of team effectiveness was:

Not the stars: the safety to raise problems. Which is why the meeting design - a structure anyone can speak inside - outranks another hire.
Roles before personalities
- Two strong personalities collide on plating. Resolution: role clarity — one owns tickets, one owns pass quality, the interface is a checklist.
- Belbin's point: conflict often signals two people cast for the same role. Redesign the cast, not the characters.

Tuckman is a map, not a law - the tests make it diagnostic.
Three team slips
- All-star clones. Complementary roles beat five of the same hero.
- Harmony mistaken for safety. Safe teams disagree out loud.
- Loafing left to the annual review. Make contribution identifiable now.
Recap
- Design roles complementary, links redundant — density and bridges are measurable.
- Identifiable contribution cures loafing and silence together.
- Safety is voices at the meeting, not vibes on the survey.
