Look inside a car factory.
走进一家汽车工厂看看。
The same car, again and again, hundreds every day, each one exactly like the last.
同一款车,一辆接一辆,每天几百辆,每一辆都和上一辆一模一样。
Somebody decided all of it: how to make it, what to spend, how good it must be, and where the factory should stand.
这一切都是有人决定的:怎么造、花多少钱、质量要多好、工厂建在哪里。
Those decisions are operations management.
这些决定就是生产运营管理。
Here is the plan.
这是本节的安排。
First, the three ways a factory can make things.
首先,工厂制造产品的三种方式。
Then productivity, and cutting waste with lean production.
然后是生产率, 以及用精益生产减少浪费。
Then the costs a business pays.
接着是企业要付的各种成本。
Then break-even — the output where it stops losing money.

And last, quality, and where to put the factory.

Production turns materials and labour into finished goods and services, and there are three methods.
生产方式有三种。
Job production makes one unique item at a time, to order — a wedding cake, a ship.
单件生产一次只按订单制造一件独特的产品——一个婚礼蛋糕、一艘船。
Batch production makes a group of the same item, then switches to another — bread, then rolls.
批量生产先做一组相同的产品,再换成另一组——先做面包,再做小圆包。
Flow production makes goods non-stop on a moving line — cars, drinks.
流水线生产在移动的生产线上不停地制造——汽车、饮料。
One block, a group of blocks, then a line that never stops.
一个方块、一组方块,然后是一条永不停止的线。
So which one?
那该选哪一种?
Job suits a special one-off order, and the buyer gets exactly what they asked for — but it is slow, and each item costs a lot.
单件生产适合特殊的一次性订单,买家能拿到完全符合要求的产品—— 但是速度慢,每件成本高。
Batch suits a firm making several varieties, though machines stand idle at every switch.
批量生产适合做好几个品种的企业, 不过每次换产品时机器都会闲置。
Flow suits huge numbers of identical goods: high output, low unit cost, steady quality — but the line costs a fortune to set up.
流水线生产适合大量相同的产品: 产量高、单位成本低、质量稳定——但生产线的建设费用极高。
Careful: the examiner wants a real reason, never the word cheaper on its own.
注意:考官要的是真正的理由,绝不能只写“更便宜”。
So how hard is that factory working?
那这家工厂干活的效率有多高呢?
Productivity is output per worker in a set time.
生产率是指在一定时间内每个工人的产出。
The green box holds the rule: output, divided by workers times time.
绿色方框里就是这个公式:产出除以工人数乘以时间。
Raise it four ways — train the workers, buy better machines, improve motivation, organise the work better.
提高它有四种办法——培训工人、买更好的机器、提高激励、把工作组织得更好。
Why bother?
为什么要在意?
The same wages now spread over more goods, so the cost per item falls.
同样的工资现在分摊到更多产品上,所以每件产品的成本就下降了。
Lean production means cutting every kind of waste — time, materials, space, effort — while keeping the quality.
精益生产就是削减各种浪费——时间、材料、空间、精力——同时保持质量。
Inventory is where it starts.
它从库存开始。
Watch the stock fall as the factory uses it.
看库存随着工厂的使用不断下降。
At the reorder level the order goes in, and the delivery lands just as the buffer stock is reached.
到了再订货水平就下订单, 而送货正好在库存降到安全库存时到达。
That gives a choice.
这就带来一个选择。
On the left, just-in-time: materials arrive exactly when they are needed, so almost no stock sits in the factory.
左边是准时制:材料在正好需要的时候到达, 所以工厂里几乎没有存货。
It saves storage cost — but one late delivery stops the work.
它节省仓储成本——但一次晚到的送货就会让生产停下。
On the right, just-in-case: a buffer of stock that never runs out — but it costs money to store, and ties up cash.
右边是以防万一:留一批安全库存,永远不会缺货——但存放要花钱,还会占用资金。
Good management of inventory keeps enough stock to meet demand, but not so much that money is tied up or goods go out of date.
良好的库存管理是留下足够的存货来满足需求,但又不会多到把资金绑死, 或者货物过期。
Too little stock and the factory stops, or the shop has empty shelves.
存货太少,工厂会停工,商店货架会空。
Too much stock and cash sits on the shelf, storage costs rise, and food or fashion goods can expire.
存货太多, 现金就躺在货架上,仓储成本上升,食品或时装还可能过期。
Just-in-time saves storage cost by holding almost nothing.
准时制几乎不存货,所以省仓储费。
Just-in-case never runs out, but it ties up cash.
以防万一永远不会缺货,但会占用现金。
The exam wants both sides of that trade-off: hold enough, do not hold more.
考试要你写出这个权衡的两边:留够,但不要留多。
Technology changed all of it.
技术改变了这一切。
Automation — machines and robots doing the tasks themselves. These robot arms weld a car body faster and far more exactly than a person can, and they never get tired.
这些机械臂焊接车身,比人更快、更精确,而且从不疲劳。
Computer design and online ordering do the same in the office.
电脑设计和网上下单在办公室里起到同样的作用。
But be honest in the exam: machines cost a great deal to buy, they need trained staff, and they take some people's jobs.
但考试时要写得客观: 机器购买成本很高,需要受过培训的员工,而且会取代一部分人的工作。
Now the money.
现在说钱。
A business pays two kinds of cost.
企业要付两类成本。
Fixed costs do not change with output — the green dashed line stays flat.
固定成本不随产量变化——绿色虚线是平的。
Rent and salaries: you pay them even if you make nothing.
房租和工资:就算什么都不生产也要付。
Variable costs do change — the blue line climbs from zero, because more output means more materials.
可变成本会变—— 蓝线从零开始上升,因为产量越大用的材料越多。
Add the two and you get the orange total cost line, one fixed cost above the blue one.
把两者相加, 就得到橙色的总成本线,它比蓝线高出一个固定成本。
As a firm grows, its average cost often falls.
企业变大时,平均成本往往会下降。
That is economies of scale.
这就是规模经济。
Spreading the same fixed costs — rent, salaries, insurance — over more units pulls the cost per item down.
把同样的固定成本—— 房租、工资、保险——分摊到更多产品上,每件的成本就下降。
Buying materials cheaper in bulk does the same.
批量采购材料更便宜, 作用一样。
Specialist machines that only a large factory can afford also cut average cost.
只有大工厂才买得起的专用机器,也会拉低平均成本。
The exam wants the idea that average cost falls as output rises, not just that the firm gets bigger.
考试要的是平均成本随产量上升而下降这个想法,不只是企业变大。
Average cost is the total cost divided by the number of items made.
平均成本就是总成本除以产量。
Falling average cost is the prize of higher output.
平均成本下降,就是产量变高的好处。
Let's use real numbers.
我们用具体数字算一算。
Fixed costs are eight thousand pounds, materials cost two pounds a unit, and the factory makes one thousand units.
固定成本是八千英镑,材料每件两英镑,工厂生产一千件。
Start with the variable cost: two pounds times one thousand is two thousand pounds.
先算可变成本:两英镑乘以一千,等于两千英镑。
Add the fixed costs, and total cost is ten thousand pounds.
加上固定成本,总成本就是一万英镑。
Average cost is total cost divided by output — ten pounds each.
平均成本等于总成本除以产量——每件十英镑。
Now sell all one thousand at fifteen pounds: revenue is fifteen thousand.
现在把一千件全部按十五英镑卖出: 收入是一万五千英镑。
Profit is revenue minus total cost — five thousand pounds.
利润等于收入减去总成本——五千英镑。
Always show the working; the method alone earns a mark.

Fixed costs first — paid even at zero output.

Total costs sit on top of them.

Then revenue climbs from nothing.
然后收入从零开始上升。
Where revenue meets total cost is the break-even point: no profit, no loss.
收入与总成本相交的地方就是盈亏平衡点:不赚也不亏。
To the left, loss. To the right, profit.

The gap out to today's output is the margin of safety.

A product sells for fifteen pounds, its variable cost is five pounds a unit, and fixed costs are eight thousand pounds.

Find the break-even output, and the margin of safety if the firm makes one thousand two hundred units.

Always start with the contribution: fifteen minus five is ten pounds.
永远从贡献开始:十五减五等于十英镑。
Every unit sold gives ten pounds towards the fixed costs.
每卖出一件,就有十英镑用来分担固定成本。
So break-even is eight thousand divided by ten — eight hundred units.
所以盈亏平衡产量是八千除以十——八百件。
The margin of safety is one thousand two hundred minus eight hundred: four hundred units.

Sales can fall that far before a loss begins.
销量下降到这个幅度,企业才开始亏损。
Now a question the exam really asks: name two ways a business could lower its break-even output.
现在看考试真正会问的问题:说出两种能降低盈亏平衡产量的办法。
The chart shows all three.
这张图上三种都能看到。
Raise the price, and the revenue line gets steeper, so it meets the cost line sooner.
提高价格,收入线更陡,就会更早与成本线相交。
Cut the fixed costs, and the whole cost line drops.
降低固定成本,整条成本线往下移。
Cut the variable cost, and the cost line flattens.
降低可变成本,成本线变得更平。
Every one of them pulls break-even to the left.
每一种都把盈亏平衡点往左拉。
One warning: full marks only come if you name the business — its product, its own numbers.
一个提醒:只有写出这家企业——它的产品、它自己的数字,才能拿到满分。
And know the limits of break-even analysis: it assumes every unit is sold, and that the price and the costs never change with output.
还要知道盈亏平衡分析的局限:它假定每一件产品都卖得掉, 也假定价格和成本不随产量变化。
In real life they do, so it is a guide, not an answer.
现实里它们会变,所以它是参考,不是答案。
Quality means the product is good enough for what the customer needs.
质量是指产品足够好,能满足顾客的需要。
There are two ways to manage it.
管理质量有两种方式。
Quality control, on top: an inspector checks only at the end, finding faults after they happen.
上面是质量控制:检验员只在最后检查,问题发生之后才被发现。
Quality assurance, below: a check is built into every stage, and every worker is responsible, so faults are stopped before they start.
下面是质量保证:每一道工序都内建检查,每个工人都要负责, 所以问题在发生之前就被拦住。
Good quality builds the brand, builds customer loyalty, and cuts waste.
好的质量能树立品牌,也能减少浪费。
Good quality also means fewer returns, fewer complaints, and less wasted material.
好的质量还意味着更少退货、更少投诉、更少浪费材料。
It lets a business charge a higher price, because customers will pay more for something they trust.
它让企业能定更高的价格, 因为顾客愿意为信得过的东西多付钱。
Poor quality loses customers and damages the brand.
差的质量会失去顾客,也会损害品牌。
Quality control finds and removes faulty goods at the end.
质量控制在最后找出并剔除次品。
Quality assurance stops faults from happening at all, because a check is built into every stage.
质量保证从一开始就拦住问题, 因为每一道工序都内建检查。
Both matter, and the exam will ask you to tell them apart.
两者都重要,考试会要求你把它们区分开。
Last question — locating a business: where do you put it?
最后一个问题:把它建在哪里?
A distribution centre like this one is not placed by accident.
像这样的配送中心绝不是随便选址的。
It sits where trucks reach the motorway in minutes, where the land is cheap enough to build something this big, and near enough to customers for next-morning delivery.
它建在卡车几分钟就能上高速的地方,建在地价便宜到能盖这么大厂房的地方, 也离顾客足够近,第二天早上就能送到。
The factors depend on the business.
考虑哪些因素,取决于是什么企业。
A manufacturing business — one that makes goods — looks at nearness to raw materials, because heavy materials cost a lot to move; nearness to its market; the cost of land; suitable workers; transport links; and government grants.
工厂看的是离原材料近不近,因为笨重的材料运费很高; 离市场近不近;土地的成本;有没有合适的劳动力;交通是否便利;还有政府补助。
A shop or a salon cares far more about passing customers, foot traffic and the rent.
商店或者理发店更在意的是路过的顾客、人流量和房租。
Locating in another country can bring a bigger market, lower wages, or a way past import tariffs — but you must obey the legal controls of both countries.
到别的国家生产,可以带来更大的市场、更低的工资,或者绕过进口关税—— 但你必须遵守两个国家的法律管制。
Three marks students throw away.
学生每年白白丢掉的三个分。
First, on a break-even chart, the cost line starts at the fixed cost while the revenue line starts at zero — that alone tells you which is which, and it is worth two marks almost every year.
第一,在盈亏平衡图上,成本线从固定成本开始, 而收入线从零开始——光凭这一点就能分辨哪条是哪条,而且几乎每年都值两分。
Second, tie every point to the business in the question: name its product, use its own numbers.
第二,把每一个要点都落到题目里的那家企业上:写出它的产品,用它自己的数字。
Third, break-even is only a guide — it assumes every unit made is sold, at one price, with costs that never change.
第三,盈亏平衡只是一个参考——它假设生产出来的每一件都卖掉了,价格不变,成本也从不变化。
